Thirty years ago I was in the Navy’s Chaplain Candidacy program in San Diego, CA. I was being sent up north to work with Marine Corps recruits at Camp Pendleton. As the assignments were announced, one of the Senior Chaplains took me aside. He told me, “The Marines are very particular about order and protocol. I want to help you.”

“There are two chains you need to be aware of. The chain of command and the chain of influence. Even now as an O1 with that butter bar on your collar, you outrank the Master Gunnery Sergeant with 20 years experience. So in some ways you are higher on the chain of command than he is. Now, let me tell you where you are on the chain of influence. You’re NOT ON the chain of influence. Remember that. Be humble, and learn from everyone.”

Thirty years ago. I can’t tell you that Senior Chaplain’s name, but I remember the conversation like it was yesterday.

When it comes to leadership, there are two types of authority, positional authority (your rank or title) and relational authority (your strengths, skills, contributions to the team). Which way do you lead? Now ask yourself that question again, and answer honestly. Do people obey you or follow you? Are you leading from your title or from your strengths?

When you build up your relational authority, you climb higher on that chain of influence. You are happier. Your people are happier. And your team will be more effective.
